Body Language 63 Fist in the Air

The gesture of putting one’s fist in the air is a very common one, but it can cause misunderstandings if you do not couple it with corroborating signals.

Part of the confusion is that the different meanings are at opposite ends of the emotional spectrum. For example, the fist-in-the-air gesture at a football game would normally be a way to cheer on your team to victory, while if there were protesters outside the stadium, that same gesture could signify rebellion, hatred, or anger.

In order to ascribe the correct meaning to the fist-in-the-air gesture, you must factor in the context in which it is given and most importantly the facial expressions that accompany it.

When this gesture is seen in public, it is normally part of a group activity where many people are giving the same signal. It is possible to observe the gesture on the part of just one person, but that is rare.

In this brief article, I will describe several applications where the fist in the air might be observed along with the most likely message being sent.

A cheer of support

A fist in the air can be a supportive gesture among team members similar to a high five. It means we are all together, and we are united in a common cause. We support each other and cheer each other on with the gesture.

For example, you might see a sales team at their convention use this gesture when it is announced that the team met the aggressive sales goal for the year. Everyone would enjoy the year-end bonus as a result of reaching the challenging goal.

Appreciation

You can witness the fist in the air gesture among adoring fans at a rock concert. You will see many people in the audience highly animated jumping up and down with their fists in the air as they sing along to the lyrics.

Defiance

You can also see the fist in the air at political or social rallies. The connotation here is still that we are united in a purpose, but in this case it is often a negative form of protest.

In the Workplace

Workers can display their anger over a new policy being introduced by having many people in a meeting start showing their fists in the air.

At times like this, the leader who is conducting the meeting needs to see the anger building up and make a preventive statement before the gesture is taken up by most of the workers and it becomes like a mob scene.

For example, the leader might see one person starting to put his fist in the air and say something like:

“I know this is not going to be a popular move, but I wanted to share the information with you candidly as early as possible, because you have a right to be informed of the action. You also have the right to understand the reason this action was unavoidable. I will explain some ways we can get through this difficult time together.”

Warning

A fist in the air done by an individual may be a warning to keep physical or emotional distance. The idea here is to tell the other person to back off or face a possible sock in the jaw. The gesture may be accompanied by a shaking of the fist as the wicked witch did in “The Wizard of Oz.” As she shook her fist she cackled, “I’ll get you my pretty, and your little dog too.”

In a work setting, you can avoid this kind of acrimony by having acceptable behaviors identified in advance. If the whole team has agreed to treat each other respectfully, then the threats or warnings will be fewer.

Hate

When the gesture is coupled by a stiff arm, it is more serious and an indication of extreme prejudice against a person, group, or ideal. Another dead give away for this attitude is the facial expression. If the person looks angry, then chances are he is expressing some form of hatred.

The news showed an example of that at a White Supremacists Hate Rally at University of Virginia in 2017. Many of the marchers had their fist in the air as they chanted “Jews will not replace us.”

I once witnessed a large group of union workers with their fists in the air to express frustration and lack of trust with the management group. This public display of extreme disapproval was a major setback for the organization. It took months of effort to rebuild the respect of these workers.

The lesson here is to intervene with corrective measures before the frustration boils up to the point where people are shaking their fists in the air. Once people start using this gesture, it is a long and expensive road back to stability.

There are numerous examples of organizations that have pushed workers too far experience the push back of rebellion. The antidote is to build and maintain a culture of trust so that people feel heard and appreciated all along. That way the resentment never builds up to the boiling point.

Resolve or unyielding

When coupled with a clenched jaw and slight scowl, the fist in the air signifies an unyielding posture to what is going on. I am reminded me of the lyrics to a song, “I Won’t Back Down,” by the late Tom Petty:

I’ll stand my ground
Won’t be turned around
And I’ll keep this world from draggin’ me down
Gonna stand my ground
And I won’t back down.

You can see that there is a wide spectrum of possible meanings to a fist in the air gesture. You must be alert to the circumstances and the facial expressions to pick out an accurate meaning.

If you sense frustration building up, take special care to mitigate the damage before people start shaking their fists or you will be in for a long recovery. If you have managed to build trust by reducing the fear in your organization, you are less likely to need to take remedial actions.

Leadership Barometer 33 Downsizing Tips

Every organization deals with downsizing occasionally in a struggle to survive difficult economic conditions. These times are true tests of the quality of leadership.

In many cases, downsizing leads to numerous problems in its wake, especially lower trust.

The most crucial shortage threatening our world is not oil, money, or any other physical resource. It is the lack of enlightened leaders who know how to build trust and transparency, especially when draconian actions are contemplated.

We are in need of more leaders who can establish and maintain the right kind of environment. A serious problem is in the daily actions of the leaders who undermine trust, even though that is not their intention.

The current work climate for leaders exacerbates the problem. The ability to maintain trust and transparency during workforce reductions is a key skill few leaders have.

Downsizing is a unique opportunity to grow leaders who do have the ability to make difficult decisions in ways that maintain the essence of trust.

Thankfully, there are processes that allow leaders to accomplish incredibly complex restructurings and still keep the backbone of the organization strong and loyal. It takes exceptional skill and care to accomplish this, but it can be done.

The trick is to not fall victim to the conventional ways of surgery that have been ineffective numerous times in the past. Yes, if you need to, you can cut off a leg in the backwoods with a dirty bucksaw and a bottle of whisky, but there are far safer, effective, and less painful ways to accomplish such a traumatic pruning.

One helpful tool in a downsizing is to be as transparent as possible during the planning phase. In the past, HR managers have worried that disclosing a need for downsizing or reorganization might lead to sabotage or other forms of rebellion.

The irony is that, even with the best secrecy, everyone in the organization is well aware of an impending change long before it is announced, and the concealment only adds to the frustration.

Just as nature hates a vacuum, people find a void in communication intolerable. Not knowing what is going to happen is an incredibly potent poison.

Gossip and rumors generally make the problem bigger than it actually is, and leaders find themselves dealing with the fallout.

Human beings are far more resilient in the face of bad news than to uncertainty. Information freely given is a kind of anesthesia that allows managers to accomplish difficult operations with far less trauma. The transparency works for three reasons:

1. It allows time for people to assimilate and deal with the emotional upheaval and adjust their life plans accordingly.
2. It treats employees like adults who are respected enough to hear the bad news rather than children who can’t be trusted to deal with trauma and must be sheltered from reality until the last minute.
3. It allows time to cross-train those people who will be leaving with those who will inherit their work.

All three of these reasons, while not pleasant, do serve to enhance rather than destroy trust.

Don’t humiliate people

Another tip is how to break the news to someone who will be terminated. One way to handle the situation is to ask yourself how you would like to be treated if the situation were reversed. Would you like to be paraded down the hall to pack a box with your possessions and escorted outside the gate and forced to hand over your keys and badge?

Many enlightened leaders have handled the separation in a more humane way. They break the news to the individual and share that the employee needs to find alternative employment. They may even offer assistance with ideas on where to look and offer for a reference.

Then, the employee is not immediately escorted off the premises, but is allowed to pack things up over the next several days and say good bye to friends and work colleagues. Some employers have even experimented with letting the impacted worker use the facilities and equipment for a short while during the job search.

HR managers will quickly point out the risks of having formerly employed workers on the premises, and it is true that the person needs to understand that if he or she is disruptive in any way, then the leaving will be immediate.

The idea is that when you treat separated employees with respect and kindness, even when the news is not good, they respond with a better attitude, which generally improves the outcome.

The more powerful result is that the employees who are not leaving are also impressed by the way these former colleagues were treated. That factor tends to bolster morale a bit for workers who are now asked to take up the slack.

Full and timely disclosure of information and thoughtful exit processes are only two of the many tools leaders can use to help maintain or even grow trust while executing unpleasant necessities.

My study of leadership over the past several decades indicates that the situation is not hopeless. We simply need to teach leaders the benefits of building an environment of trust and transparency and how to obtain them.

Body Language 47 Conflict

Conflict brings out all kinds of body language that is rather easy to interpret. In this picture, we see one individual trying to make a point but the other person completely blocking out the information, at least on the surface.

There is a significant caution before I get into the analysis to follow. You cannot judge the totality of what is going on from a single picture or view of what is happening. The attached photo, may not tell the whole story.

Anger

One person is speaking in anger or frustration, and the other person is obviously shutting her out and rolling her eyes upward. It is clear that there is conflict going on, but it is not clear where, why, and how the conflict began. It probably predates this specific conversation.

Also, keep in mind that in any situation both parties are acting according to their own viewpoint of what is right to do. Each person is totally justified in her own mind, and each is frustrated.

Information

When trying to assess what is going on in communication between individuals, you need a lot more background and information to figure out why each person is acting the way she is.

Is there a history of conflict between these two people? Does the speaker or listener have a history of conflict with others in the office? If a person habitually brings conflict to situations, others will not want to interact with her or will interact with her badly.

When a person is listening to another individual, he or she normally “attends” to the other person by looking at least in his direction and often making eye contact. There will also be some additional attending gestures such as head nodding or head tilting to indicate attention.

Engage

The listener may be day dreaming or totally focusing on what he or she is going to say next, but at least there is some attempt to look engaged in the conversation. There can be less overt ways a listener can show disinterest in the conversation. For example, the listener may start reading email on her phone or pick up a catalog and start leafing through it. Another common ploy is to just put a blank look on her face and show no emotion or connection to the conversation.

Blocking

Occasionally, you will run into an individual such as in the picture who has no intention of listening and tries to show it as graphically as possible. Here we see the woman actually blocking eye contact with her hand and making a sarcastic eye roll to enhance the signal. She clearly does not want to listen, and the situation between the two people has escalated to a point where she has no qualms about sending strong signals.

Safety

When a listener withdraws, it can be a clue that the person does not feel safe in the situation or with the person who is speaking. The body language is defensive and may be a way of protecting the person from harsh or demeaning words.

Another reason for withdrawal may be that the listener knows from experience that the interchange will not be positive or productive. Negative interchanges can have long term repercussions.

Whatever the outward signal, if the listener is showing little interest in the input, it is best to think broadly about why you are getting this behavior or just go mute. As long as you are droning on, the listener is free to show absolutely no interest in what you have to say. Keep in mind that what the other person wanted you to do in the first place was shut up, so the awkward silence may get extremely long.

If the speaker is one who creates conflict and the listener wants to avoid it, there is probably nothing the listener can say that will be accepted by the speaker, so the listener has no real incentive to say anything.

Avoid threats

One thing to avoid is saying something like “Why don’t you look at me when I am speaking to you?” A question like that can be interpreted as threatening. The same problem occurs with talking louder or faster. These actions will not remedy the situation, and they can even make the situation worse.

Situations like this point to larger or ongoing problems that have resulted in a lack of trust between people. The trust level needs to be addressed before open and meaningful communications can begin. It is wise for both people to think back on the progression of the relationship that brought them to this point.

Either person can act to improve the situation. Either can say, “It seems like we are not communicating well. I don’t want to be in conflict with you. What can we do to repair this situation?” However, if there is a persistent instigator of conflict, that is the person who has the most responsibility to repair the relationship and rebuild trust. The other person may have tried many things in the past to reach out or express herself, was shut down, and now has given up.

Each person needs to examine her contribution to the ongoing issues.

Trust

Obviously a good, constructive conversation requires that both parties participate roughly equally. If the speaker does not let the listener respond, it is not a real conversation and creates a breach of trust. If the listener withdraws from the beginning, even if it is a result of prior bad experiences, it does nothing to heal the relationship.

Bilateral trust is vital for mature conversation. When you run into a situation like the ones described above, don’t try to badger the other person into paying attention, and if you are the person listening, don’t withdraw. Work through the issues that you have. Investigate what may be causing the issues, talk it through, and and try to rebuild trust. It can take time, but reestablishing an environment of trust is well worth the effort for both people and the entire organization.

Don’t be Blown Off Course

Full Moon SantaEach of us has a vision of how our day will go if things occur “as expected,” but then life happens: There is an accident, illness, phone call, weather related issue, burned food, delivery, robbery, injury, the boss walks in, and on and on.

We are forced to react to these changes and try to juggle the interruption as best we can to still try to accomplish the objectives for our day.

On most days, most professionals have this kind of planning chaos occur. We can mourn the confusion, but it is better to just realize that these interruptions or distractions are what give life its spice.

One idea is to try waking up each morning with excited anticipation. The feeling should be, “OK I have a plan and objectives for my day, yet I know there will be large and small ‘adventures’ that take me off track.

Some of these may actually be fun, but many of them will be things I would rather not do. I look forward to stepping up to the challenge of accomplishing my goals while dealing with the distractions as they come up.”

Give yourself permission to get a bit testy if the interruptions become extreme. It is OK to put barbed wire and flares around your desk when a critical task has to be completed and you cannot be disturbed.

You just need to establish a priority for each task and work your way through the interruptions until you are back on course.

One technique I find helpful is to get up earlier and earlier until I get caught up with the backlog. The hours between 1 am and 7 am are delightfully free from interruptions, so my work time is more productive. Of course, I need to go to bed earlier and earlier to get enough rest, but the habit really does help me from getting buried for long periods of time.

Of course, some people are night people and others prefer the morning.

If you are habitually overloaded such that you never really get caught up, that is a stress problem that may be impacting your health. Depending on your tolerance for work, you may need to readjust your activities to make more time and reduce the amount of activities you are trying to juggle.

Another helpful technique is to use the word “no” more often. If you refuse to be blown off course every day, then you will be able to manage the remaining activities in the time you have.

That is often easier said than done, because sometimes the interruptions cannot be denied. If your child has fallen and has a broken arm, you cannot say, “Well, sorry, I have this report that is due out by tomorrow; we will take care of your needs after I get it done.”

Another technique is to identify how much time you are actually wasting. Sure, we all need to rejuvenate, but often we get involved in some TV program or in reading a book and just spend too much time doing the things we want to do, thus leaving not enough time for the things we have to do. Each of us has to find the right balance.

Ironically there is a practice that takes time away from work that is a real trap for some people. That is the habit of complaining about not enough time to do the work we have.

I once knew a man at work who spent nearly half his time walking around the office complaining to other people how there were simply not enough hours in the day to get his work done.

That activity was not only blowing him off course, but it also tied up the person who was listening to his rant. The idea is to ask yourself seriously if you are truly applying yourself fully to the work. Sometimes you may be actually procrastinating, yet you feel overloaded.

My experience has been that when I truly apply myself, I can get more done than I would have thought possible on most days. What happens when I let the distractions lure me away from what needs to be done is that I fall short of my inherent capacity.

It’s not that I couldn’t get everything done; it’s that I didn’t get everything done. There is a huge difference between those two statements.

To be fair, we all need a down day every once in a while where we just choose to goof off. The problem is that some people tend to have a percentage of goofing off as part of each day. That means when they get blown off course, there is no reserve time to flex to the situation. That creates frustration.

If you compartmentalize your tasks and keep pursuing your original list of things to do with excellent application, you can usually survive the winds that would blow you off course for the day.


Communication Complexities

Most of us have played the campfire game where a bunch of kids sit around the fire and pass a message from one to the other. It never fails that the message coming out at the end bears little resemblance to what was started.

The same kind of phenomenon is going on when two people try to communicate. There are many steps in the communication process, each of which might be pictured as an individual cub scout sitting around the fire. Here are ten steps that happen each time we say something to someone else:

1. I have a thought that I want to convey to you.

2. I decide how I am going to convey that message to you with my choice of words.

3. I send the message according to my interpretation of how my words will translate my true intent. (I will discuss tone and body language below.)

4. The information goes out from me through the air in sound waves.

5. You then pick up some portion of those waves depending on your level of attention and your physical ability to receive them. You never get them all.

6. You process the information based on your interest in what I am saying and your current level of distraction.

7. You make an interpretation of the information based on your biases and filters about how you perceive the world and what you were expecting me to say.

8. You make a decision how to translate the input into reaction thought patterns in your brain.

9. You make a determination about what you are going to do with the information.

10. You then give some external reaction, comment, or action based on your thoughts.

In each of these steps, there is the potential for tiny modifications of the original thought. Each modification may seem insignificant, but just as in the case with the campfire game, if you add up all of the minute changes, the final meaning may be quite different from the original one.

If the communication is reasonably good, then the thought in my head would be planted in your head roughly intact. If one step in the process modifies the input slightly, the starting point for the next step will be different, and a significant distortion in the final received message is likely.

When you add in the infinite variety of signals included in tone of voice and body language, the complexity goes up exponentially. The complexity involved in getting the words right is a significant challenge, but studies show that the words contain only a tiny fraction of the meaning we get. In 1967, Albert Mehrabian measured that when talking about feelings or emotions, only about 7% of the meaning is contained in the words we use. The remaining 93% of content is in the tone of voice and body language.

If I say to you, “You couldn’t have been any better in that meeting this morning,” the message you will receive is highly dependent on my voice inflection and body language. The same words can have very different, even opposite, meanings.

Body language is so complex because we send signals on many different levels subconsciously. The meaning you get will be colored by my skill at accurately projecting the intent behind the communication and also your skill at picking up the signals and decoding them correctly. There may be cultural differences as well that can make the interpretation even more complex. That is why knowledge of and appreciation for the complexities of body language are essential for good communication.

When you consider the complexity of this process, it is not shocking that a fair percentage of meaning in direct communication does not even hit the target area, let alone accomplish a bulls-eye. I think it is amazing that we get as close as we do.

When miscommunication happens, it is a natural reaction to become frustrated and even angry. We may jump to conclusions about the worthiness of our partner in communication. We say things like, “You are not speaking so I can understand your message,” or “You never listen to me,” or “You just don’t pay attention to what I am saying.” All of these scape-goating expressions may make us feel better by putting the blame on the other person, but they do not identify or rectify the root cause.

What is needed when message content becomes garbled is a sense that the inevitable straying off message has occurred. It is not necessarily the fault of either person. It just may take more than one attempt to communicate a message. To mitigate the problem, we need to patiently verify the message internalized is the same as the message sent. That takes a verification step, either verbally or with body language. Since the original communicator is 100% sure of what he or she thinks was said, it seems redundant to go through a verification ritual, but it is really necessary, especially for important messages.

When communicating with another person, keep in mind the complex process that is going on. Use your powers of observation to detect possible visual or verbal cues that the communication did not work as intended. Try to not blame the other person, because the truth is, it is a system problem, and you are also part of the system. Work on improving your own system both on the sending side and the receiving side.


Time Out

Imagine that you had a way to tell the leader of a meeting that you were bored with the current discussion and wished the conversation could move on to a more helpful topic.  Now imagine you could share your thought with others to test if they agreed without getting them or the leader upset with you.  If that seems like a utopia, just read on; this article has the solution to many hours of wasted time spent in meetings.

I advocate that each team should have some kind of Charter that allows the participants of team meetings to establish a set of ground rules to be as efficient as possible. At any time in its existence, a team can establish a few rules that will save everyone an amazing amount of frustration.

What is required is that the team be a group of mature individuals who all have their mutual best interest at heart. It helps a lot of there is real trust within the team.  Then just a quick brainstorm can generate a few basic rules.  For example, here are three rules that can lead to a more effective group process:

  1. We will start and end our meetings on time.
  2. We will listen to each other’s input and not grandstand.
  3. We will not make jokes at the expense of any team member.

One incredibly powerful team rule is the use of the “Time Out” signal.  The hand signal is the familiar one from football, where the referee puts the tips of the fingers of one hand to the palm of the other hand to form the letter “T.” Once a group has established that it is safe to do this, something magic happens.

Each member of the team is now empowered to let his or her thoughts be known when the group appears to be spinning wheels.  The time out sign is merely calling the question by letting the leader know that at least one individual thinks the team would be better off moving to a different topic.  Because of the agreement that the individual will not be punished for making the gesture, team members are free to use it when the situation arises.

The team leader should now say something like this, “I see Jake is signaling that he wants to move on, are the rest of you in agreement?”  If most of the team members show affirmative body language or verbal response, then the subject can immediately be changed to something more valuable. Imagine how refreshing this method would be in those all-day meetings that seem to drag on forever.

Just this one hand signal can save a team hours of tedious repetition or arguments, once a team agrees to use it.  I advocate that you encourage your team at work to discuss and approve the use of the “time out” gesture and other basic rules. These rules can significantly improve the productivity and empowerment of any team.
