Reducing Conflict 31 Time Out

Imagine that you had a way to tell the leader of a meeting that you are bored with the current discussion and wished the conversation could move on to a more helpful topic. 

Now imagine you could share your thought with others to test if they agreed with you without getting them or the leader upset.  If that seems like a utopia, just read on; this article has the solution to many hours of wasted time spent in meetings.

Develop a Charter

I advocate that each team should have some kind of Charter that allows the participants of team meetings to establish a set of ground rules to be as efficient as possible. At any time in its existence, a team can establish a few rules that will save everyone an amazing amount of frustration.

The team should be a group of mature individuals who all have their mutual best interests at heart. It helps a lot if there is real trust within the team.  Then just a quick brainstorm can generate a few basic rules.  For example, here are three rules that can lead to a more effective group process:

  1. We will start and end our meetings on time.
  2. We will listen to each other’s input and not grandstand.
  3. We will not make jokes at the expense of any team member.

Use the Familiar Time Out Hand Signal

One incredibly powerful team rule is the use of the “Time Out” signal.  The hand signal is the familiar one from football, where the referee puts the tips of the fingers of one hand to the palm of the other hand to form the letter “T.” Once a group has established that it is safe to do this, something magic happens.

Each member of the team becomes empowered to let his or her thoughts be known when the group appears to be spinning wheels.  The time out sign is merely calling the question by letting the leader know that at least one individual thinks the team would be better off moving to a different topic.  Because of the agreement that no individual will receive punishment for making the gesture, team members are free to use it when the situation arises.

In ensuring that no person feels punished by calling the question, the team leader’s actions are critical.

Team Leader’s Role

The team leader should now say something like this, “I see Jake is signaling that he wants to move on. Are the rest of you in agreement? Let’s do a quick vote by thumbs up for agreeing with Jake and thumbs down if you disagree.”  If most of the team members show affirmative body language or verbal response, then the subject can immediately shift to something more valuable. Imagine how refreshing this method would be in those all-day meetings that seem to drag on forever.

Conclusion

Just this one hand signal can save any team hours of tedious repetition or arguments, once the team agrees to use it.  Every member of the team needs to adhere to the “Do Not Punish” rule for it to work over time.

I advocate that you encourage your team at work to discuss and approve the use of the “time out” gesture and other basic rules. These rules can significantly improve the productivity and empowerment of any team.

Body Language 79 Skeptical

There are many different ways we can express skepticism without using any words. This article will highlight some of the typical body language gestures that can be seen if a person is skeptical.

There are numerous facial cues you can use to identify a skeptical person and also some telltale hand gestures. We will start by observing the eyes.

Eyes

A skeptical person will often look at you with a sideways glance. The message is “do you expect me to believe this?”

Alternatively, the person may be squinting at you like what you are saying is painful or just does not compute.

A third option with the eyes is having them wide open in a somewhat surprised stance or looking over the rims of his glasses.

Eyebrows

The eyebrows will often be raised as the person contemplates what as just said. The connotation is – really?? Sometimes the eyebrows will be pulled toward the bridge of the nose as an indication of confusion, concern, or disbelief.

Head tilt

Often you will see a tilted head when observing a skeptical person. The message being conveyed is that the person is thinking something is definitely wrong with what you just said or did but cannot quite figure out what it is.

Mouth

The most often mouth gesture for a skeptical person is a kind of pout. Alternatively, you might see the mouth pulled slightly to one side and either be open or shut. The connotation is that the person is straining to believe what you just said.

Hand gestures

There are many different hand gestures associated with a skeptical person. A common one is stroking the chin area. The person is trying to rationalize what was just said, so he is pondering the meaning.

Another common hand gesture is with arms extended and the hands palm up and open. It is like the person is trying to feel the weight of what you just said.

You might see an extended index finger pointing at you or even a “time out” signal with the tips of one hand touching the palm of the other hand.

What to do

If you see a cluster of these kinds of gestures, you can be pretty certain the other person is skeptical about what is going on. The best approach is to invite dialog with a question. Here are a few examples of questions that may draw the other person out.

Do you find this hard to believe?
You seem doubtful – what’s wrong?
Can you tell me how you feel about what I just said?
Does this seem right to you?
Is there another way of looking at this?

Then, pay particular attention to the response you get and try to avoid getting defensive. The other person is entitled to his or her opinion, and you need to handle the conversation with tact in order to start rebuilding any lost trust.

Body Language 57 Time Out

The time out signal is a common hand gesture that is rarely misinterpreted, yet there are some subtle differences in meaning to discuss.

Let’s focus in on the different meanings first and then cover a highly useful application of the gesture in an organization setting.

Please stop talking

If another person is babbling on in a private setting or in a group meeting, you can signal it is time to stop talking and start listening by using the time out signal. This is a helpful use when you are having a hard time getting your points out.

The caveat here is that you would use the gesture sparingly. If you made the motion two or three times, it would most certainly annoy the person who is speaking. It would seem like you are cutting off the person.

Also, this use would be ill-advised if you used it to shut up a superior. If the boss wants to talk, it is usually a good idea to allow it.

I need time to think

When a lot of information is being shared in a steady stream, people sometimes need a break for their brains to catch up with the content. The time out gesture would let the presenter know it is time to at least slow down so all people can understand and absorb the content.

This topic is dangerous

You might warn a fellow worker that to pursue a certain line of reasoning is going to backfire. Rather than interrupt the person verbally, the time out signal will call the question and let the speaker know it would be wise to change the subject. You could accompany the hand signal with facial cues that indicate caution, just be sure to verify the right message was received and was not misinterpreted.

Time for a counterpoint

If one person is landing multiple points in support of a one-sided viewpoint and you want to allow some balance, the time out signal will provide that opportunity without saying any words.

Need a break

If, during a long presentation, you or others need to take a bio break, the time out signal can let the facilitator know it is time to take care of the bodily functions. Also, maybe the group just needs to stretch and take in some oxygen.

Call for a vote

If several arguments have been given on a hotly divided topic and you want to call for a vote, the time out signal can get that message out, even while the conversation is continuing.

Need to caucus

During negotiations, it is often necessary to separate teams to discuss strategy. The time out signal is useful for letting the parties know they need to separate for a while.

We are wasting time

Perhaps the most helpful use of the time out sign is in a meeting situation where one person in the room feels the group is spinning wheels going over the same content or dwelling on trivial content when there are more important things to discuss.

This technique is an excellent way to prevent wasting time, but everyone in the group needs to agree ahead of time that nobody will be punished for showing the time out sign. The idea is to establish a group norm that allows the signal to be given by any individual with no negative repercussions.

It is then up to the leader of the group to acknowledge that at least one person has an issue. The first order of business is to thank the individual for expressing a concern, and then find out what the specific concern is.

It may be that the individual wants the group to take a break, or maybe the person feels the current content is not proper or redundant. Get an accurate description of why the person gave the time out signal. This is done by asking open-ended questions.

The leader would then check if others have the same feeling, and if so, make the change. If the person giving the hand signal is the only person interested in changing direction, then he or she needs to be treated with respect for the input but recognize there are other opinions among the group members.

The time out hand signal is a wonderful tool if used correctly, as described above. If used with a heavy hand or followed by ridicule then significant damage to trust is being done. It is up to leaders to set the tone for the correct usage so the method will be a way to enhance trust and transparency over time.

Every Day Matters

There is a saying that has kicked around for years: “It is the Super Bowl every day.” So many people have used it, I cannot trace who said it first. There is even a Twitter hashtag that uses the phrase as a portal. One author added the concept that in life there are no time outs. In this article, I wanted to expand on these concepts and look inside the locker room.

The concept of each day being the Super Bowl simply refers to the importance of living every day as if it was the most important day we have. Intellectually, we realize that some days are more important than others. I may kick back for a day and do absolutely nothing productive or important all day. Yet to waste a day, or even an hour, is to squander our most important resource in life. Time is really all we have to work with, and each of us gets exactly 24 hours every day. That is like the Super Bowl. It has a start time and an end time, but in the case of life, there are no reruns and no time outs. The game proceeds only forward and has a finite end.

Of what value is thinking in these dimensions? We often forget the fleeting nature of life, because most of us have decades yet to live. That is enough time to achieve numerous accomplishments and build lasting relationships. Each day, each increment of time, seems insignificant, like a drop in the ocean. It is a mistake to think that way, because once a day is spent, it is gone forever.

But life is not just about doing things. It is about enjoying what we do and building relationships that matter. It is the emotional connection we have with loved ones, not the things we have accomplished or acquired, that occupy our final thoughts as we prepare to leave this world.

I think the analogy of the Super Bowl works here as well. We do not play the game of life alone. We are on a team, surrounded by people we love, who help us play our best game possible. We have coaches and support people who fix us up when we fall and help us rise to be our best in the game of life. It is how we treat others that determines how well the team plays together. If trust, respect, and love are carried in our hearts, the team will be a strong winning group.

One thing that every human on the planet shares is the knowledge that one day he or she is going to die. If you remember the movie, “Dead Poets Society,” that concept is what Mr. Keating (played by Robin Williams), was trying to instill in the freshmen at the Helton Prep School. It was the notion of “Carpe-Diem,” or seize the day. You may recall the riveting scene where Keating had the students line up and look in the trophy case at the pictures of former athletes who were dead and gone: their Super Bowl over. He pointed out that the only difference between the boys he was addressing and the deceased athletes in the pictures was that the boys were alive that day. What a powerful scene!

I bring up the concept of carpe-diem at the end of every leadership class I teach. I believe it is the responsibility of each of us to approach each day as if it was Super Bowl Sunday, and we are in the game. Sure, there is time for rest and recuperation, just as winded athletes can sit out a few plays, but even as we rest, the game is still going on.

Try this little exercise to see if it can enrich your life. Intentionally break into your stream of consciousness at least once a day and ask yourself where you are right now. Are you sitting on the bench or are you playing in the game? Are you happy with the job you did on the last play? Do you have a good plan for your next play? How are you treating your teammates who are helping you play the game? Right now, are you playing offense or defense?

You have a general idea how much time is on the clock, but what if a fatal blow takes you out of the game early? Have you made the most of the opportunities you have had along the way? What will the spectators and your teammates remember about you and your life when it is over?

The good news is that there really is time for most of us to improve our game plan. It takes work, but it is rewarding to modify the future plays to obtain a more successful future. We can always foster better relations with the people we love and have more fun. The choice is up to each one of us every day. Make the right choice.
