Leadership Barometer 62 Victory

The common “Victory” gesture is well known to us all. Habitually, we interpret the signal as one of strength and impending or realized victory.

There have been times in history where the victory sign, made by showing the first and second fingers in the shape of the letter “V,” had a different meaning. It is important to know when you are dealing with the common gesture versus some more esoteric flavor.

For example, the familiar usage to indicate victory is normally made with the palm of the person making the gesture facing toward the viewer. When the palm is facing toward the person making the gesture, it can have a completely different meaning. When coupled by an upward jerking motion of the forearm, it means “up yours.”

In Sports

We see the Victory sign made by athletes in every facet of the sports world. It is normally directed at someone out of earshot, and it simply means “we won.” It can also be shown before the contest, and in that case it means “we are going to win.”

In Politics

People running for office will often flash the victory sign in rallies as a show of confidence that they are going to win the race. You often see the gesture used in Congress when one side of the aisle is intent on prevailing over those nasty people on the other side.

Who can forget how Nixon frequently used the Double V with both arms outstretched. He even used it as he was boarding his helicopter immediately after he resigned from the presidency.

In War

The victory sign has historically been used when one side has won a battle. Who can forget the US soldiers riding through Europe flashing the victory sign at the end of WWII. Similarly, we recall Winston Churchill showing the victory sign as a way to instill confidence within the people of England that they would ultimately prevail. His famous admonition given at the time was “Never, never, never, quit.”

In Klingon

Of course, there have been variations on the victory sign, like the one on Star Trek when Mr. Spock would show the “Vulcan Salute” with four fingers split two on each side of the letter “V.”

The meaning of that gesture was very different from the single victory sign. It meant “Live Long and Prosper.” One interesting thing about that gesture is that it can be hard for some people to make it. I believe that is why Sheldon Cooper on “The Big Bang Theory” was so prone to use the gesture. It made him feel superior, because not everyone could do it. Can you?

In School

School children, and even adults often will use the victory gesture to signal another person across the room that they just aced a test.

Upside Down V

This gesture is not used a lot, but when you see it, the normal connotation is that our team was successful at snatching defeat from the jaws of victory. There is no pride in this gesture at all.

It also has the negative connotation, because you have to make the gesture with your palm facing yourself. It is very uncomfortable to make the upside down “V” sign with your palm facing away from you. If you doubt that, try it now yourself.

The simple hand gesture of forming a letter “V” with two fingers is one of the most common forms of body language. Curiously, this gesture, unlike many others, is not highly susceptible to misinterpretation when going form one culture to another. You can use the signal often and anywhere, and rarely will you be misunderstood. In some parts of the world, the gesture is used a lot more than others.

For example, in Japan the gesture is used by young people who are being photographed. The gesture even has a name in Japanese: they call it “pisu sain.”

Go ahead and use this gesture freely, but just make sure your palm is toward the observer rather than toward yourself.

Leadership Barometer 32 Overload

Overload is a very common phenomenon in organizations. This article deals with the problem, the reasons it exists, and offers some solutions.

As organizations wrestle with global competition and economic cycles, the pressure on productivity is more acute each year. I do not see an end to the pressure to accomplish more work with fewer resources.

There comes a point when leaders overload workers beyond their elastic limit, and they become dysfunctional or simply burn out. As the constant requests for more work with fewer resources starts to take a physical toll on the health of workers at all levels, people become justifiably angry.

I see evidence of what I call “load rage” in nearly every organization in which I work.

Glass half full

An interesting flip side of this problem is the observation made by many researchers, and also myself, that working human beings habitually operate at only a fraction of their true capability.

I have read estimates of organizations extracting on average something like 30-50% of the inherent capability in the workforce; some estimates are even lower.

It would be impossible for anyone to continually operate at 100% of capacity, because that would require the adrenal glands to secrete a constant stream or adrenaline that would kill the person. However, if the estimates of typical capacity used are accurate, there is still a lot of upside in people, so why the “load rage”?

The Leader’s role

Leaders can help reduce the problem by reminding people that they really do have a lot more control over how loaded they feel by taking some pragmatic actions. Here are a few ideas:

Sliding scale
We tend to feel overloaded because we base our perception of how hard we are working at any moment on a sliding scale. We base our feelings of load on how busy we are, not on what percentage of our capacity is being consumed.

Many of our activities are simply traps that we invent because of habitual patterns in our daily work. We tolerate a multitude of inhibiting actions that steal seconds from our minutes and minutes from our hours.

We tend to excuse these diversions as not being very important, but in reality they are exceedingly relevant to our output and to our stress level. Let me cite a few examples:

The dreaded inbox

Look at the inbox of your e-mail account. If you are like most people, there are more than a few notes waiting for your attention. We have all kinds of reasons (really rationalizations) for not keeping our inbox cleaned out each day.

I will share that at this moment I have 4 “read” notes and no “unread” notes in my inbox, and it is stressing me out. I need to get that down to zero, but right now I am consumed writing this article.

If we are honest, it is inescapable that having more than 2-3 notes waiting attention will cause a few milliseconds of search time when we want to do anything on e-mail. That time is lost forever, and it cannot be replaced.

We all know people who have maxed out the inbox capability and have literally thousands of e-mails to chew through. These people are drowning in a sea of time wasters just like a young adult with 20 credit cards is drowning in a sea of debt. It is inevitable.

Complaining takes time

You know at least a few people in your circle of friends or working comrades who spend a hefty chunk of their day going around lamenting how there is not enough time to do the work. Admit it – we all do this to some extent.

Have you ever heard anyone say, “Looks like I have plenty of time and not much to do?” OK, old geezers in the home have this problem and so do young children who are dependent on mommy to think up things to keep them occupied.

For most of us in the adult or working world, our time is the most scarce and precious commodity we have, yet we habitually squander it in tiny ways that add up to major stress for us. I suspect that even the most proficient time-management guru finds it possible to waste over 30% of his or her time on things that could be avoided.

Stop Doing List

One healthy antidote, especially at work, is to have a “stop doing” list. Most people have a “to do” list, but you rarely see someone adding things to a “don’t do” list.
Think how liberating and refreshing it would be if each of us found an extra hour or two each day by just consciously deciding to stop doing things that do not matter.

Whole groups can do this exercise and gain incredible productivity. The technique is called “work out,” where groups consciously redesign processes to take work out of the system. If you examine how you use your time today, I guarantee that if you are brutally honest you can find at least 2 hours of time you are wasting on busy work with no real purpose. Wow, two hours would be a gift for anyone.

Shift your mindset

Another technique is to really load up your schedule. You think that you are overworked now, but just imagine if you added 5 major new activities that had to be done on top of your present activities. That would feel insane, but you would find ways to cope. Then if you cut back to your current load next week, what seemed like an untenable burden a few weeks ago would feel like a cake walk.

I can recall a time in the Fall of 2004 when I was teaching 11 different collegiate courses at the same time. That was in addition to writing a book, chairing a volunteer Board, and managing a leadership consulting practice. I will admit that was a little over the top, but I sure enjoyed the load when I intentionally cut it back to only three courses at a time.

Conflict eats time

Another huge time burner is conflict. We spend more time than we realize trying to manage others, so our world is as close to what we want as possible. When things are out of kilter, we can spend hours of time on the phone or e-mail negotiating with others in a political struggle to get them to think more like us.

The typical thought pattern going through the mind during these times is “why can’t you be more like me.” The energy and time to have these discussions can really eat up the clock time during the day.

Dithering

Dither is another issue for many of us. I already shared that while I am writing this paper, I am really procrastinating from opening up and dealing with the 4 notes in my inbox (oops – now 5). I typically get around 100 e-mails a day.

There are other things I must do today, but I am having fun writing this paper, so the “work” is getting pushed back. I will pay for this indulgence later, but at least I do recognize what I am doing here.

The point is that most of the time we lose is unconscious. We have all figured out how to justify the time wasters in our lives, and we still complain that there are not enough hours in the day.

The cure for this malaise lies in having a different mindset. The time challenge is really part of the human condition. I think it helps to remind ourselves that when we feel overloaded, particularly with work, it is really just a priority issue, and we honestly do have time to do everything with still some slack time to take a breath. If you do not agree, then I suspect you are in denial.

Now, I need to be excused to go clean out my inbox!

Leadership Barometer 31 12 Rules of Success

Several years ago I generated a list of rules for success. It is important to write down a set of rules for yourself, just as it is to document your values. It gives you something to hang on to when there is too much confusion.

Another benefit of a list like this is that it helps other people know how you operate much quicker. I would review this list and my passion for each item whenever inheriting or joining a new group.

• The most important word that determines your success is “attitude” – how you react to what happens in your life. The magic learning here is that you control your attitude, therefore, you can control your success.
• Engagement of people is the only way to business success.
• Credibility allows freedom to manage in an “appropriate” way (which means if you are not credible, you will be micro-managed).
• Build a “real” environment – maximize trust – This requires honesty and transparency.
• Create winners – help people realize their dreams of success (which means, grow other leaders).
• Recognize and reward results at all levels (reinforcement governs performance).
• Operate ahead of the power curve (which means, be organized and get things done well ahead of the deadline).
• Don’t get mired down in bureaucratic mumbo jumbo, negotiate the best position possible, out flank the Sahara. However, feed the animal when necessary (which means pick your political battles carefully).
• Enjoy the ride – when it is no longer fun – leave.
• Admit when you are wrong and do it with great delight. Beg people to let you know when you sap them and thank them for it (which means Reinforce Candor).
• Provide “real” reinforcement that is perceived as reinforcing by the receiver. Build an environment of reinforcement.
• Keep trying and never give up. You will succeed.

There are many other things that could be mentioned, but if you can master the things above, most other things become subcategories of them.

For example, another bullet might be “Treat people as adults and always demonstrate respect.” That is really a sub item of the second bullet. Or another bullet might be “Always walk your talk.” That is one thing (among many) you need to do for bullet four to happen.

I believe every leader should have a documented set of beliefs such as the one above. I am not advocating that you adopt my list. Think about it and develop your own list.

Don’t worry about being complete, just start an electronic file and add to it over the years as you grow and encounter new ideas. You will be amazed how this simple task enables you to operate with congruence and grow in your leadership skill.

Body Language 60 Behind Your Back

When you have your hands behind your back, it can be interpreted in several different ways. It often is interpreted as apprehension or frustration. Some people link the gesture with anger. You really need to look for additional signals to interpret this gesture.

When shaking hands

Normally we shake hands by extending the right hand forward to meet the other person. There are special circumstances, like a surgery, that force a different approach, but the usual configuration is with the right hand forward. What we do with the left hand is optional and may provide some insight.

According to body language expert Bill Acheson, what you want to see is the non shaking hand moving forward and slightly upward as the other person approaches. That shows a positive desire to meet you, according to Bill. He describes and demonstrates the movement in the referenced video.

What you do not want to see is the other person hiding his left hand by putting it behind his back or in his pocket. That shows a negative feeling toward you.

When you are hiding a secret

When you hold one or both of your hands behind your back, it is often interpreted as having something you are trying to hide. Generally the gesture is figurative, but it could actually be literal, as in when a man hides flowers behind his back as he rings the doorbell of his girlfriend.

A gesture of openness with the hands is with the hand extended slightly forward with palms up. Keeping the hands out of sight begs the question, “what is he hiding from me.”

At ease

In the military world, when soldiers are asked to assume the “at ease” position, it means to put both hands behind their back and stand with feet apart in a comfortable stance. The connotation for some people of putting their hands behind their back is an indication of standing in a relaxed position.

Don’t know what to do with my hands

For some people, the hands behind their back is simply that they are feeling awkward at the moment and do not know what to do with their hands. You can see this movement often with shy children when they are put in the spotlight.

Defenseless and Vulnerable

Hands behind the back leaves the solar plexus, the one part of the body that is not protected by a skeletal structure,open and vulnerable. It can, therefore, be a signal of submission.

The gesture of putting hands behind one’s back can have so many different meanings that, like most body language signals, you need to consider the circumstance or look for other corroborating gestures before trying to assign a specific meaning to the gesture. Also, just as with nearly all body language, the meaning can be specific to a particular culture.

For example, when you are meeting a businessman in the Netherlands, you should avoid standing with your hands in your pocket and never leave your left hand in your pocket while shaking hands with your right (1).

Once you start looking for it, you will see examples of the hands behind back gesture in many social and business settings. Just remember that you cannot assume a precise meaning to this posture without further information. For sure something is going on, but you will need to explore a bit to determine exactly what it is.

Leadership Barometer 30 Assume Best Intent

Assuming best intent is a simple concept that can save a lot of grief and acrimony in any organization.

Human beings have a curious way of jumping to conclusions when something done by another person does not track with our own expectations.

We jump to assign blame and think of all the evil things that might be behind the action.

In doing so, we fail to take into account a myriad of alternate scenarios that might explain the paradox as being something more benign. We have all experienced this phenomenon, and there is a simple antidote. Assume the best intent rather than the worst.

A place to view this phenomenon most easily is in e-mail communication. One person will dash off a note and leave out a critical part of the background for an action.

The person reading the note will say to himself, “Ed is clueless. He obviously is out to try to embarrass me with these statements. I don’t care if he is having a bad day or not, he has no business making these statements without getting his facts straight.”

So, what started out as an innocent note from Ed, turns into the fuel for an e-grenade battle. The response coming back to Ed assumes the worst intent, so it is far off base in Ed’s mind. Ed writes back a blistering note, and we are off to the races.

Several days later, after numerous notes and escalating distribution lists some manager steps in and asks these two feuding juveniles to stop the food fight. All of this acrimony and conflict could have been avoided if the recipient of Ed’s first note assumed the best intent rather than the worst.

He would have gone over to Ed’s desk and said, “Your note was confusing to me. I am not sure I follow how you concluded there was no information coming out of my group.”

Then Ed could have explained how that was not his message at all, the words just did not convey what he was trying to say. This gives Ed the chance to write a simple note of apology and clarification, which he is happy to do because he was approached in an adult manner.

This technique is helpful for all forms of communication, not just the online environment. If we teach people to assume the best intent whenever there is a disconnect, it prevents people from going off on each other inappropriately.

This action creates a significant reduction in conflict, and since conflict often gets amplified in the pressure cooker of the work environment, this little remedy can save a lot of hurtful turmoil.

Leadership Barometer 29 Admitting Mistakes

One of the most powerful opportunities for any leader to build trust is to publicly admit mistakes.

The source of that power is that it is so rare for leaders to stand up in front of a group and say something like this:

“I called you here today to admit that I made a serious blunder yesterday. It was not intentional, as I will explain. Nevertheless, I failed to do the best thing for our group. I sincerely apologize for this and call on all of us to help mend the damage quickly. Without being defensive, let me just explain what happened…”

If you were in the audience listening to this leader, how would you react? Chances are your trust for the leader would be enhanced, simply by the straightforward approach and honesty of the statements.

Of course, it does depend on the nature of the mistake. Here are a few situations where an admission of a mistake would not produce higher trust:

• If the blunder was out of sheer stupidity.
• If this was the third time the leader had done essentially the same thing.
• If the leader is prone to making mistakes due to shooting before aiming.
• If the leader simply failed to get information that he should have had.
• If the leader was appeasing higher-ups inappropriately.

Assuming none of the above conditions is present and the mistake is an honest one, admitting it publicly is often the best strategy. There is an interesting twist to this approach that has often baffled me.

Let’s suppose that I have gathered 100 leaders into a room and asked them to answer the following question: “If you had made a mistake, which of the following two actions would have the greater chance of increasing the level of respect people have for you?

(A) You call people together, admit your mistake, apologize, and ask people to help you correct the problem.

(B) You try to avoid the issue, blame the problem on someone else, downplay the significance, pretend it did not happen, or otherwise attempt to weasel out of responsibility.

Given those two choices, I am confident that at least 99 out of the 100 leaders would say action (A) has a much greater probability of increasing respect.

The reason I am confident is that I have run that experiment dozens of times when working with leaders in groups. The irony is that when an error is subsequently made, roughly 80% of the same leaders choose action more consistent with choice (B).

The real conundrum is that if you were to tap the leader on the shoulder at that time and ask him why he chose (B) over (A), he would most likely say, “I did not want to admit my mistake because I was afraid people would lose respect for me.”

This situation illustrates that, in the classroom, all leaders know how to improve respect and trust, but many of them tend to forget that knowledge when there is an opportunity to apply it in the field. It seems illogical.

Perhaps in the heat of the moment, leaders lose their perspective to the degree that they will knowingly do things that take them in the opposite direction from where they want to go.

I believe it is because they are ashamed of making a mistake, but when you admit an error, it has an incredibly positive impact on trust because it is unexpected. Perhaps this is one of the differences between IQ and Emotional Intelligence.

Early in my career, I made a mistake on a trip to Japan and left some confidential information where it might have been viewed by those who could have used it against my company. Upon returning home, I went immediately to my boss and said, “I have to share that I did a dumb thing while I was in Japan last week.” He said, “What did you do”?

I told him the story of what happened and that my lapse could have caused some jeopardy for us. His response was, “Well you know, you are right, Bob. That’s not the smartest thing you ever did.” He said, “The smartest thing you ever did was to tell me about it.”

From that point on, I knew that he trusted me completely over the next 25 years. It was because I blew myself in when I didn’t have to. He would never have known what happened if I did not tell him.

Intellectually, many leaders know the best route to improve trust is to admit a mistake, but emotionally they are not mature or confident enough to take the risk.

When you admit an error, it has a positive impact on trust because it is unexpected. As Warren Bennis in Old Dogs: New Tricks noted, “All the successful leaders I’ve met learned to embrace error and to learn from it.”

Leadership Barometer 28 Lead Without Bullying

As I was having breakfast today, I was gazing out the window watching some robins chase each other around the back yard. I started thinking of the various animal species and the fact that in every group of animals, a certain amount of bullying behavior goes on.

It is a “survival of the fittest” world in the animal kingdom. Maybe that is why we humans often exhibit some form of bullying behavior in order to get our way.

Bullying has become a key concept in our society. We see forms of it in every area from the school yard to Congress, from the boardroom to the barroom.

We universally abhor the behavior in school kids, but yet we often see it practiced unchallenged as adults.

We know the incredible destructive nature of bullying because all of us have been bullied at some point in our lives, and we know it does not feel good.

We know it leads to suicide in rare cases, especially in children, because they do not know how to cope with the powerless feeling of being bullied. They would simply rather die.

It is also true that each one of us has been guilty of bullying another person at some point. If you wish to deny that, you need to think harder.

Some of us have played the role of the bully more than others. Some managers have it down to a fine art. Unfortunately, people in power positions have a greater temptation to use bullying because it is a way to obtain compliance.

The problem is that, in organizations, mere compliance is not going to get the job done.

Compliance leads to mediocrity rather than excellence.

Organizational bullying is not confined to verbal abuse or strong body language. It also occurs when headstrong managers become so fixated on their own agenda that it renders them effectively deaf to the ideas or concerns of others.

They become like a steamroller and push their agenda with little regard for what others think. In this area, there is a fine line between being a passionate, driving leader who really believes and advocates for the goal versus one who is willing to hear and consider alternate points of view.

While we are mammals, we have a more developed brain and greater power to reason than lesser species. If we use that power, we should realize that bullying behavior usually leads to the opposite of what we are trying to achieve.

It may seem like a convenient expedient, but it does not work well in the long run.

If you are an elk, you are only thinking of the situation at hand and reacting to a threat to your power or position. You are not thinking longer term about relationships and possible future alliances, nor do you care how your behaviors might inspire other elk to perform at their best.

The aptitude to plan and care is what separates man from the animal world.

Applying this logic in an organization is pretty simple. Managers who bully their way to get people to do their bidding are actually building up resentment and hostility.

While this behavior may produce short term compliance, it works against objectives long term. By taking a kinder approach, managers can achieve more consistent results over the long haul and obtain full cooperation from people rather than simple compliance.

Here are ten tips to reduce the tendency to bully other people:

1. Ask if you would want to be treated this way – Simply apply the Golden Rule.
2. Observe the reaction and body language in other people – If they cower or retreat when you bark out commands, you are coming on too strong.
3. Be sensitive to feedback – It takes courage to listen when someone tells you that you are being a bully. Ask for that feedback, and listen when it is given.
4. Speak more softly and slowly – Yelling at people makes them feel bullied even if that is not your intention. When you get excited, lower rather than raise your voice.
5. Ask for opinions often – Managers who seek knowledge as opposed to impressing their brilliance or agenda on others have less tendency to be bullies.
6. Think before speaking – Ask yourself if this is the way to gain real commitment or just temporary compliance. Is it good for the culture?
7. Reduce the number of absolutes you use – Saying “You never do anything right” cannot possibly be true. Soften absolutes to allow for some reason.
8. Listen more and talk less – When you are shouting at people you cannot possibly hear their rationale or their point of view. Hear people out; do not interrupt them.
9. Don’t attack or abuse the weak – Just because you know an individual is too insecure to fight back is no reason to run over him or her. It only reveals your own weakness.
10. Write your epitaph – Regarding your relationships with people close to you, how would you like to be remembered after you are gone?

My breakfast observation for today was that animals have a hard time following the Golden Rule, and there is a bully in every group.

We humans have the power to actually modify our behavior to think more strategically and do things that are not only right for now, but right for the long term. Caring for people creates a culture of trust that is sustainable.

Body Language 57 Time Out

The time out signal is a common hand gesture that is rarely misinterpreted, yet there are some subtle differences in meaning to discuss.

Let’s focus in on the different meanings first and then cover a highly useful application of the gesture in an organization setting.

Please stop talking

If another person is babbling on in a private setting or in a group meeting, you can signal it is time to stop talking and start listening by using the time out signal. This is a helpful use when you are having a hard time getting your points out.

The caveat here is that you would use the gesture sparingly. If you made the motion two or three times, it would most certainly annoy the person who is speaking. It would seem like you are cutting off the person.

Also, this use would be ill-advised if you used it to shut up a superior. If the boss wants to talk, it is usually a good idea to allow it.

I need time to think

When a lot of information is being shared in a steady stream, people sometimes need a break for their brains to catch up with the content. The time out gesture would let the presenter know it is time to at least slow down so all people can understand and absorb the content.

This topic is dangerous

You might warn a fellow worker that to pursue a certain line of reasoning is going to backfire. Rather than interrupt the person verbally, the time out signal will call the question and let the speaker know it would be wise to change the subject. You could accompany the hand signal with facial cues that indicate caution, just be sure to verify the right message was received and was not misinterpreted.

Time for a counterpoint

If one person is landing multiple points in support of a one-sided viewpoint and you want to allow some balance, the time out signal will provide that opportunity without saying any words.

Need a break

If, during a long presentation, you or others need to take a bio break, the time out signal can let the facilitator know it is time to take care of the bodily functions. Also, maybe the group just needs to stretch and take in some oxygen.

Call for a vote

If several arguments have been given on a hotly divided topic and you want to call for a vote, the time out signal can get that message out, even while the conversation is continuing.

Need to caucus

During negotiations, it is often necessary to separate teams to discuss strategy. The time out signal is useful for letting the parties know they need to separate for a while.

We are wasting time

Perhaps the most helpful use of the time out sign is in a meeting situation where one person in the room feels the group is spinning wheels going over the same content or dwelling on trivial content when there are more important things to discuss.

This technique is an excellent way to prevent wasting time, but everyone in the group needs to agree ahead of time that nobody will be punished for showing the time out sign. The idea is to establish a group norm that allows the signal to be given by any individual with no negative repercussions.

It is then up to the leader of the group to acknowledge that at least one person has an issue. The first order of business is to thank the individual for expressing a concern, and then find out what the specific concern is.

It may be that the individual wants the group to take a break, or maybe the person feels the current content is not proper or redundant. Get an accurate description of why the person gave the time out signal. This is done by asking open-ended questions.

The leader would then check if others have the same feeling, and if so, make the change. If the person giving the hand signal is the only person interested in changing direction, then he or she needs to be treated with respect for the input but recognize there are other opinions among the group members.

The time out hand signal is a wonderful tool if used correctly, as described above. If used with a heavy hand or followed by ridicule then significant damage to trust is being done. It is up to leaders to set the tone for the correct usage so the method will be a way to enhance trust and transparency over time.

Leadership Barometer 27 Be a Mentor

There are several ways to tell how great a leader is. One true measure is how dedicated that person is to mentoring other leaders.

A favorite quote on my website is “The highest calling for any leader is to grow other leaders.”

Many organizations have some form of mentoring program. I support the idea of fostering mentors, but the typical application has a low hit rate long term. That’s because the mentor programs in most organizations are procedural rather than organic.

A typical mentor program couples younger professionals with more experienced managers after some sort of computerized matching process.

The relationship starts out being helpful for both people, but after a few months it has degraded into a burdensome commitment of time and energy. This aspect is accentuated if there are paperwork requirements or other check-box activities.

After about six months, the activities are small remnants of the envisioned program.

The more productive programs seek to educate professionals on the benefits of having a mentor and encourage people to find their own match. This strategy works much better, because the chemistry is right from the start, and both parties immediately see the huge gains being made by both people.

It is a mutually-supported organic system rather than an activities-based approach with forced meetings and burdensome paperwork.

The protégé benefits in a mentor relationship in numerous ways.

Here is a list of some advantages you get from having a mentor:

1. A mentor helps you learn the ropes faster if you are new to the area.
2. A mentor coaches you on what to do and especially what to avoid.
3. A mentor is an advocate for you in different circles from yours.
4. A mentor cleans up after you when you have made a mistake and helps protect your reputation.
5. A mentor pushes you when you need pushing and praises you to encourage further progress.
6. A mentor brings wisdom born of mistakes made in the past, so you can avoid them.

I contend that in any good mentor relationship both the mentor and the protégé benefit from the relationship.

How does the mentor gain from it?

1. The mentor focuses on helping the protégé, which is personally satisfying.
2. The mentor can gain information from a different level of the organization that may not be readily available by any other means.
3. The mentor helps find information and resources for the protégé, so there is some important learning going on. The best way to learn something is to teach it to someone else.
4. While pushing the protégé forward in the organization, the mentor has the ability to return some favors owed to other managers.
5. The mentor gains a reputation for nurturing people and can thus attract better people over time.
6. The mentor can enhance his or her legacy in the organization by creating an understudy.

Encourage a strong mentoring program in your organization but steer clear of the mechanical match game and the busywork of an overdone process. Let people recognize the benefits and figure out their optimal relationships.

A good mentoring effort improves trust in both directions.

I believe there is a shortage of excellent leaders, but I also believe with the proper mentoring and support, a majority of professional people have the innate capabilities to become good, if not great, leaders. So what is missing?

The real shortage is a lack of mentors for future leaders. Reason: most highly effective leaders are consumed with trying to optimize things in their current environment, and they neglect the activities that would develop other leaders.

If you are not happy with the number of excellent leaders in your organization, ask why there are not more leadership mentors.

Get some help to train all leaders not only to be better at their function, but to step up to the challenge of growing other leaders for the future.

Body Language 56 Thumbs Up

The thumbs up gesture is very common and generally has a positive meaning, at least in Western cultures. There are many different interpretations of a thumbs up, so you need to pay attention to the context around the gesture.

Here are some possible meanings of a thumbs up and some contrasts with a thumbs down posture.

Way to go

A thumbs up signals approval of something said or done by another person. It is an affirming gesture that does not require words. The gesture conveys pride in what the other person has done.

I agree

When someone wants to signal agreement, the thumbs up movement will convey that message clearly. Of course, the opposite is true when the thumb is pointing down.

This meaning was evident in the famous “thumbs down” nay vote by John McCain in the Senate in July 2017, when he cast the pivotal declining vote on the Repeal of Obamacare. He said no words while casting his vote, but his thumb did the talking for him. Mitch McConnell was wincing in the background.

Go get ‘em

The thumbs up gesture is a way of encouraging an athlete or any person who is going into competition. The connotation is “I’m rooting for you.”

I’ve got your back

The gesture is often used to signal support for another person who is feeling unsure about doing an upcoming task correctly. The meaning here is “don’t worry, you will do great.”

Gratitude

The thumbs up sign can mean “thank you” when someone has done something special. It can also be a way of acknowledging a thank you from another person. Here the meaning is “you’re welcome.”

Comfort

When a person is hurting or grieving, a thumbs up gesture might be used as a show of support and empathy for the person. Obviously you need to consider the personal preferences of the individual and your relationship with that person before using the gesture in this way.

Cultural differences

Like most body language, the thumbs up gesture is culturally specific, so do not use the gesture in Australia, Greece, Russia, or the Middle East, because it may be interpreted as “up yours.” This is particularly true if the thumb is jerked upward, as in a hitch-hiking motion.

Be alert when you see a thumbs up gesture that it may mean many different things depending on the situation involved or the culture in which it is used. The interpretation is also highly dependent on the relationship between the two people. Use the gesture when it will be helpful and well received.
