Mastering Mentoring 12 Keep It Fun

Even though mentoring is a serious process with important objectives, it should be fun rather than boring or painful.  Keep the discussions light and enjoyable by following the suggestions below.

I need to emphasize two important caveats before suggesting ways to make the relationship have variety. There are some topic areas where it is important to keep things confidential between the two people.  That precaution needs to be given priority over the other methods of enhancing the relationship. If a topic area is private, then the discussion should be as well.

Also, It is a good idea to check that both parties are totally comfortable with whatever techniques you use to liven up the relationship.  There could be cultural or gender issues that may make one party feel slightly uncomfortable with a particular method. If so, just avoid doing that.

Change the Venue

Many times a mentoring relationship will lead to a set schedule of meetings. These are often scheduled in the office of the mentor.  That can be a good thing, since there may be references or materials that are handy in the mentor’s office. On the flip side, if the pattern never varies, the relationship can get boring for either party.

Liven up the relationship by occasionally meeting in a different place.  You might want to go out for a coffee or lunch.  You might meet on the weekend at the home of one of the participants. You might even go shopping with the other person or play a round of golf together. 

Get creative and keep the atmosphere light while information is being shared between the two indviduals.  For example, if you are manufacturing managers, you might want to have a meeting while walking around the operation. In the Lean Six Sigma parlance, this is called “Going to Gemba.”

Invite Others to Participate

 There is no rule that all interfaces between a mentor and protégé must always be between those specific two people. If you are going to be discussing a supply chain issue and neither of you has that as a core strength, by all means, invite a supply chain expert to join that particular discussion.

Sometimes the mentor might invite the protégé into a staff meeting as an observer. This might be for the purpose of modeling efficient meeting techniques.

In some situations, it might be helpful to get the family members involved in the activities as long as confidential matters are not discussed.

Share Videos and Books

The libraries of each person should be fair game such that each person can tap into the collective knowledge that has influenced the other in the past.  This sharing of content really helps to extend the knowledge and does not require the pair to be face to face in order to learn.

Travel together

If the operation includes plants in different cities or countries, plan to travel together. The ability to discuss ideas during a plane flight really allows some deep thinking.

This practice encourages a stronger relationship while also demonstrating unity for the groups that are visited.

Sometimes the quirky things that come up when traveling allow a kind of bonding that is just not possible in the home office.

Summary

Try to vary your techniques and locations as you enjoy a good mentor relationship. By being creative, you can enhance the relationship while you are learning.

The Benefits of a High Trust Environment

The advantages of working in a high trust environment are evident to everyone from the CEO to the shop floor, from suppliers to customers, and even the competition. Building and maintaining trust within any organization pays off with many benefits.

Here are 12 benefits of working in a high trust culture:

1. Problems are easier to solve – because the energy is on the real problem, and people are not afraid to suggest creative solutions.
2. Focus is on the mission – rather than interpersonal protection.
3. Efficient Communication – less need to “spin” information.
4. Less unrest – little need for damage control.
5. Passion for the work – that is obvious to customers.
6. A real environment – no need to play head games.
7. People respect each other – less bickering and wasting time.
8. Fewer distractions – things get done right the first time.
9. Leaders allowed to be human – can make a mistake and not get derailed.
10. Developing people – emphasis on being the best possible.
11. Reinforcement works better – because it is not perceived as manipulative.
12. People enjoy work – the atmosphere is light and sometimes even fun.

With advantages like these, it is not hard to figure out why high trust groups out perform low trust organizations dramatically. There have been many studies that indicate the leverage you get with a high trust group over a low trust one is at least three times. That is why it is common for groups to more than double productivity in less that a year if the leaders know how to build trust.

There are dozens of leadership behaviors that will develop higher trust. An example would be to do what you say (“walk your talk”). I believe the most powerful leadership behavior that will develop higher trust is to create a safe environment. My quote for this phenomenon is “The absence of fear is the incubator of trust.”

Creating a culture of low fear is not rocket science at all. Leaders simply need to make people understand that they will not be put down for sharing their opinions as long as it is done in an appropriate way and time. I call this action “reinforcing candor,” because the person needs to feel welcome to share a contrary view without fear. Leaders who can accomplish this kind of culture will have the advantages listed above.
Work to consistently build, maintain, and repair trust in your organization. I believe the leverage in doing so is the most significant path to greatness in any organization.

Creative Shinking

Brainstorm 2There is no need to clean your glasses; the title is correct. Something magic happens when we lose the bonds of rules and become free to explore beyond our habitual boundaries. Sure, we need some conventions in our world to have order and proper communication, but I shink there should also be a time for play and experimentation where some of the rules are suspended, at least temporarily.

I am sure there are few English teachers reading this (actually I probably stopped most of them with my title – bye bye now!). When we create a twist on convention, we invent uncomfortable mutations that jar our shinking process. We become like amoebas floating in some new concoction somebody spilled into the Petri dish. God knows what will become of us. Ah, but there is the genius!

The creative process is best when we upset the applecart and venture into an unsustainable place to push on the boundaries. The expectation is that we will eventually step back to a world of reality and stop shinking in dimensions that cannot be tolerated in the “real world,” (whatever that is) but, and this is a heavy but, we can bring back with us some new vision of the possible. We may be able to morph some of the limiting boundaries. What we need is the freedom to suspend rules and shink about things from an imaginary, unconventional place.

One technique I find that really helps is called “Morphological Analysis.” The method was invented by Fritz Zwicky in 1967. The idea is to put different concepts on a grid structure with one type of concept on one axis and the other type on the other axis.

The easiest way to explain the method is with a simplified example. I will use a basic three by three format to explain the concept. Typically, you would use at least a four by four grid. On the figure below we have the concept of different materials on the vertical axis (water, wood, and sand). Then, on the horizontal axis, we have a set of actions, (move bricks, compress air, and remove paint).

The technique asks us to brainstorm ways we can use water to move bricks, or compress air, or remove paint. Then we do a separate brainstorm of ways to use wood to move bricks or compress air or remove paint, etc. We continue the brainstorm process until we have several ideas in each of the boxes. The shinking process is guided by the intersection of concepts we normally do not combine, and unusual ideas are generated.

Zwicky and others have discovered that the best way to get a good idea is to shink up a multitude of ideas (many stupid ones) and then combine or “morph” the shinking into something that has some practical use.

It is important to not shink about looking stupid in the process. Just go along for the ride and have some fun creating new ideas that have never been shought of before. You will be amazed at how liberating it can be to allow your magic brain to perform at this level. When you finally come back to reality, the world will look a bit different, and perhaps some helpful idea will be the result. If not, at least you had some fun along the way.

For those who say “You cannot allow rules to be broken or you will create chaos,” I agree whole heartedly. The creative process relies on a type of chaos where we are not confined by conventional shinking. We can dwell in La-La Land while we envision the possibilities.

Wouldn’t it be fun to spend a few hours shinking up all the ways we could find to get the US Congress to make decisions? Ouch, that one really does strain the bounds of sanity. Now there is a bunch of world class shinkers!
