Trust and Solving Problems

When low trust teams have to tackle real problems, it can be a disaster. The interpersonal issues keep getting in the way.

If you can build high trust into the team dynamic, then the efficiency of solving problems goes up dramatically.

It is important to assess the level of trust on every team. I have developed a quick survey that can be very helpful at understanding the level of trust on your team. If you would like access, just drop me a line.

There are numerous other surveys available online if you just do a quick search.

I sit on several Boards of Directors, and one of them is a pretty low trust group. When a problem comes up, it seems the team is always tiptoeing around the interpersonal issues.

We can discuss things for an hour and not get close to the real problem at hand. We quite often end up putting “BandAids”® on the symptoms hoping the problem will resolve itself.

We all know the world does not work that way.

Another BOD I sit on is a particularly high trust group. They solve problems quickly and efficiently because they get to the heart of the issue fast without playing games with each other.

One hallmark of high trust groups is that they solve problems quickly and with high quality solutions while having fun. Low trust groups often fail to solve the real problem and frequently have to deal with a lot of acrimony.

Exercise for you: Take the time today to do an assessment of the trust level on your team. This is especially important if your team seems to struggle at times. Make sure all members of the team take the instrument and share the data.

If trust is lacking, then get a commitment to do something about it.

Putting up with interpersonal issues that result from low trust is a sign of mediocrity. You can move to excellence simply by investing some time and energy into raising the trust level. It is not impossible, and your team will become much more efficient.

Planting a Seed of Trust in the First 10 Seconds

Investment concept, close up of female hand holding stack of golLast summer I attended a “Speed Networking” event at my local Chamber of Commerce. It was one of those affairs where you meet a series of new people but only get to talk with each one for three minutes.

I met over 20 people that morning and paid attention to how well they did at making a first impression of being trustworthy. Most people did OK, but there was one young man who I thought totally blew everyone else away with his ability to connect with me instantly.

By his body language, he was able to convey that he was totally interested in meeting me in a way the others were unable to do. It was like the way a puppy can look at you and compel you to take him home.

At the moment we met, this young man let me know I was the most important person in the world to him at that time.

Before we even shook hands he had me convinced that he was special. When we did shake hands instead of saying how nice it was to meet him, I said

“Congratulations! You are going to be a very wealthy man.”

He had an amazing gift of connecting and planting a seed of trust in just a few seconds.

In his book, “Blink,” Malcolm Gladwell described how human beings have an amazing ability to size each other up in a heartbeat. Malcolm called the phenomenon “thin slices,” for the ability to gather huge amounts of data about another person in a second.

He suggested we make a first impression in about three seconds. I say we can stretch it out all the way to 10 seconds, but the exact duration isn’t important.

The point is that we can form a relationship that can point toward trust with another person in a remarkably short time.

Anyone can learn how to plant a seed of trust when first meeting people, and it will result in their relationship progressing at 10 times the rate that it otherwise would.

Exercise for you: Today, as you meet new people, pay attention to their body language. For example, eye contact is extremely important, even before the handshake.

Make sure you show them how important they are and how anxious you are to meet them.

Your posture is also important to send the message of a sincere individual. A slight head tilt is often a good sign because it can indicate a desire to listen carefully. Good posture also shows respect for the other individual.

The magic is in the body language and what is going on in your subconscious mind. What you are thinking comes through automatically on the inaudible channel. Last summer I made a brief (10 minute) video about the techniques for Trust Across America: Trust Around the World.

You can plant seeds of trust with people very quickly once you learn to project the right attitude. Trust comes from the heart, and people often have the ability to read what is going on in your mind.

I believe the first 10 seconds when meeting someone new can be golden opportunity if handled well.

This concept can have a huge impact on your success in life because your relationships will progress much faster toward mature trusting relationships.

Great Leadership Revolves Around a Single Concept

It seemed important to know what distinguished the great leaders from the many individuals who try hard but never measure up to greatness. My early years were spent observing leaders but not finding answers to the true key to leadership.

After starting my career, the study of leadership became more pressing. Reading numerous books and taking courses or watching videos pointed me in the right direction.

I was mentored by the great leadership gurus of all time: people like Napoleon Hill, Earl Nightingale, John Maxwell, Brian Tracy, and hundreds of other authors.

The most important lessons came when my team created a leadership laboratory in the areas that reported to me at work. For over 30 years we learned from each other the most important lessons about leadership.

In the final analysis, we discovered that there are hundreds of behaviors that constitute great leadership, but all of them are enabled by just one concept.

That concept is trust.

Leaders who create high trust enable other engagement activities to work like magic, but leaders who fail to generate high trust work like crazy on all the other behaviors without much success.

Trust becomes the golden key to the door of great leadership.

If you know how to create trust, your success as a great leader is assured. If you do not have the ability to generate high trust, you will be locked out of the halls of great leadership.

Spend some time today thinking about how well you currently do at building and maintaining trust in your organization. If you are honest with yourself, the answer will be obvious in how others interface with you daily.

Low trust is easy to spot, and so is high trust. For example, low trust is often evident in body language where people find it difficult to look each other in the eye.

There is a lot of gossip, and people say things in one venue that are different from what they say somewhere else. With high trust, communication is more genuine, and leaders can readily admit mistakes without loss of respect by their subordinates.

We will discuss how creating an environment of low fear is the great enabler of trust within any group. My favorite quotation on the Leadergrow website is;

Write Them Down

Writing businessmanAs I visit companies of all types and sizes, I am intrigued with the number of organizations that have not committed their strategy into written form. I ask if they have values, and often they start talking about honesty, integrity, customer focus, or employee satisfaction. I get some vague statements about ethics thrown in for good measure.

Then I ask where the values are written. Sometimes the leader can pull a dusty old paper out of a drawer where the items vaguely resemble what I was just told.

More often I am told the values are posted in the conference room and the break room. I go and look, and there is indeed a slightly-torn or smudged paper on the bulletin board.

If I ask the employees about them, they tell me “Oh yes, we have the values posted, but “they” do not follow them.” If the values are posted but not followed, they do more harm than good, because they serve as a reminder of the hypocrisy.

There are several organizations where the words are in the minds of the executives but not even written on paper, let alone implanted in the hearts of the employees where they can do some good.

The three simple rules with values are 1) write them down, 2) talk about them every possible chance, and 3) follow them. If you are missing any of these three steps, then you are forfeiting most of the power of having values in the first place.

The exact same discussion applies to the vision of an organization. If the vision is not committed to writing and included in discussions with employees, it loses its power to direct the daily activities of the population to move toward the future with confidence.

These two things are most important to write down, but I believe the entire strategy should be committed to written form. That would include the following things at a minimum: vision, mission, values, behaviors, strategies, tactics, and measures.

Many organizations make a production out of generating the strategy that the resulting tome is way too heavy for the employees to lift, let alone read and understand.

I usually reduce the entire strategic framework to a single sheet of paper. On the front side we have the vision, mission, values and behaviors.

On the reverse side there is neat array of the top 4-6 strategies (too many strategies defeats the purpose of focusing effort) along with a few major tactics for each strategy and precisely what measure we intend to use to track our progress for each tactic. I like to laminate the document as a way to indicate legitimacy.

Usually the entire process of developing the single sheet framework takes from 8-16 hours of interface time with a management team. That is enough time to engage everyone in the process and far less that the burdensome six to 18 month process that creates open hatred for the process among the staff.

If you drive an efficient and high energy process to create the strategy for your organization and commit the resulting framework to paper then you have a much higher chance of being a successful organization.


Trust Lubricates

dripping oilI have been studying and writing about trust for over 30 years. Today as I was responding to a ping back in LinkedIn, I thought of an analogy that had never occurred to me.

Trust acts like a lubricant in that everything works better and runs more smoothly when trust is present.

I am a mechanical engineer by training, and I know how lubrication lowers the coefficient of friction which allows machines to run better and not overheat.

Let’s explore this metaphor and see how it applies to our everyday life. Here are six ways trust acts like a lubricant.

1. Trust makes communication work better

When people are at odds with one another, they often do a lot of talking but very little deep listening. As the differences of opinion, become more apparent, the tone and volume become more heated, just like a shaft would sound if the bearing had gone dry. The scraping and screeching will just get worse until the whole mechanism freezes up.

2. Trust smoothes the roughness

People are often not very kind to each other. We can be rather egocentric and usually think about what is best for number one. We can become abrasive like rough sand paper when other people advocate something that would not be optimal for us. Trust helps fill in the low spots and smoothes out the roughness so people can interface with less friction.

3. Trust helps us find win-win solutions

When we have a difference of opinion, we often dig in our heels, knowing that our perspective is the correct one. We all wear a button that says “I AM RIGHT.” Trust helps us see that there may be more than one legitimate way to look at an issue, so we have the opportunity to invent creative solutions that work better for both parties.

4. Trust keeps the temperature down

A major function of a lubricant is to lower temperature. The reason mechanical parts overheat without oil is that there is no way to dissipate the heat. Oil in a car engine allows the cylinders to continue their momentum without freezing up. Without oil, a car engine would overheat and seize up quickly, thus destroying the engine. With people, trust wicks off the overheating of emotions and allows people to disagree without being disagreeable.

5. Trust polishes relationships

The bond between people will be very strong and supportive when trust is present. Just as lubrication keeps the oxygen away from surfaces that could tarnish or rust, so trust keeps acrimony from destroying the love and affection people have for each other. When trust is high, personal relationships sparkle just like highly polished metal.

6. Trust acts as a preventive

In the stress of everyday pressures, it is easy to become inflamed or at least anxious. Trust is a kind of balm that soothes the nerves and allows people to be calm in stressful situations.

Knowing you have my back gives me more confidence that all will be well. Just as we use grease to prevent stored parts from rusting, we can use trust to keep us well mentally.

In any organization, if you have high trust, the entire organization is going to run smoothly like a finely crafted machine.

The trust provides all of the wonderful properties of a lubricant. Work to develop higher trust within your organization.

Focus on Trust Level

VisionI claim to be able to accurately determine the level of trust in a group by just observing the interactions of people in the group for about 10-30 seconds. It is not hard at all. You just have to pay attention to what people are saying.

If you observe a team, and people are talking about the vision they are trying to accomplish or the new product they are launching, then you are likely observing a high trust group. That is because their focus is outward on what they are trying to accomplish.

Instead, if you observe people at work and they are talking about each other, usually in negative or defensive terms, chances are good that team is a low trust group. If people are myopic and focus their energy inward defensively rather than outward with a positive attitude, it shows a lack of interpersonal trust.

Let’s take the exact same condition going on within a manufacturing unit and evesdrop on a short break room conversation:

Low Trust Group – No wonder we are falling behind, Fred and Margaret are more interested in their love affair than in doing their part of the work. We will never get there if they don’t pull their load, but management is so clueless they don’t see the problem.

High Trust Group – I think we are going to make the aggressive target for customer service this month. This will make three months in a row we have met their needs. Even though Fred and Margaret get starry-eyed sometimes, they are making a good contribution to production.

You don’t need to be a PhD to accurately identify the level of trust in a group. Simply pay attention to the words being used on a daily basis. It is a dead giveaway that can be applied very quickly. You will find it to be remarkably accurate.

Try keeping track for a day by making hash marks on a 3X5 inch card. When you hear constructive comments about satisfying customers or pursuing the vision, put a mark on the right side of the card.

If you hear griping conversations about the other team members slacking off, or managers messing up, put the mark on the left side.

At the end of the day, simply count up the marks, and you will have a good approximation of the trust level in that area.

It is not just the words but also the body language that shows the attitudes of people toward their fellow workers. It is very easy to detect supportive and positive feelings and even easier to see hatred or lack of care.

People working together day to day project their level of interpersonal comfort and trust, but most people ignore the signal. Now that you know the secret, pay attention to what people are saying and you will have better insights.


Perks Help: Culture Helps More

Carrot vegetable group on white backgroundAs I interface with MBA students, I am astonished with the number of organizations that use perks, contests, quotas, and other methods in an attempt to improve productivity and raise employee morale.

I believe that all of these things can and do provide some temporary increase in morale and performance, and yet I think their use is often overdone and their effectiveness is way overrated.

Having a constant stream of gimmicks as a means to obtain higher engagement of the employees shows that the leaders do not understand the nature of motivation.

Over 60 years ago, Frederick Herzberg demonstrated that trying to pump up the workforce using what he called “Hygiene Factors” is like trying to drive a nail with a screwdriver. It may be possible to get the nail partly into the wood using the handle of the screwdriver, but the job would go much better if you used a hammer.

Herzberg’s experiments led to his “Two Factor Theory” about the nature of motivation. It states that to eliminate job dissatisfaction workers need a sufficient level of hygiene factors, but that alone will not create motivation. To create an environment where workers really want to engage in the work, you must add adequate motivating factors.

Perks and other mechanical means of focusing on productivity will cause people to pay more attention to the work, so some effect will be noted, but if you want to use the proper tool, try working on the culture instead.

A better culture would include greater autonomy, where people are not micromanaged and are allowed to do things their way. It would include specific feedback, so people have a sense of progress and mastery against the goals that they helped to set.

It would also include the realization that we are citizens in a world that needs our collective help.

Most of all, it would include an environment of trust where there is low fear and people are allowed to voice their ideas or gripes without the threat of dire consequences.

In his book “Drive,” Dan Pink presented the idea that if we treat people like people rather than smaller and better-smelling horses who respond to carrots and sticks, we are going to produce higher engagement. He suggests that autonomy, mastery, and purpose are three prime ways people get really engaged in the work.

Herzberg would agree with Pink and call all three of those conditions “Motivating Factors” rather than Hygiene Factors. After over half a century of knowing that using carrots (perks) or beating on people mentally (sticks) produce only minor and temporary results, along with a lot of cynicism and trying to beat the system, why do leaders fail to heed the advice to work on building a culture of high trust?

I think the reason is that the mechanical approach is far easier to visualize and orchestrate than actually getting down to creating a better culture. It is easier to find a better sales incentive plan than to figure out what behaviors leaders need to change in order to build real and lasting trust.

You can put out a new work quota in 15 minutes without batting an eye, but you are missing the steps required to reach the hearts of the people at work.

So, the games go on, year after year, in numerous organizations, and the results remain tepid at best. Still, leaders are allowed to remain in place to crack the whip or peel the carrots.

What is not known by higher up decision makers is how much amazing potential of the organization keeps falling off the table, year after year. Studies indicate that only about a third of the workforce in an average organization is engaged in the work. The remaining group is either not engaged or actively not engaged, meaning they are consciously working against what needs to be done.

I have written dozens of articles on how leaders can generate more trust in their organizations. It is all about getting leaders to change their behaviors.

One of the most powerful ways leaders build trust is by creating a culture of low fear where people know it is safe to voice their opinions and not have to worry about being punished.

To accomplish that, leaders need to encourage people to voice their concerns and then praise them for doing it. I call that skill “reinforcing candor.”

The productivity improvements in most organizations are available, but only when leaders learn to use the correct tools for the job. Focus on creating a culture of higher trust rather than trying to incent the workers to be more engaged and motivated.


Leaders: Wag More, Bark Less

dogI confess, this title was not made up by me. My wife saw a bumper sticker with this sentiment and shared it with me.

I think the basic wisdom in the phrase is great and wish there was a way to get some managers to understand the simple logic here. Why is it that some bosses feel compelled to bark when wagging is a much more expedient way to bring out the best in people?

The barking dog is simply doing its job. The dog only knows that to defend his territory, he needs to sound off at anything that might encroach.

The frequency of barking is an interesting aspect. Why does the dog bark at intervals less than about 10 seconds?

Is it because he has a short memory and can’t remember that he just barked? Is it because the potential invaders of his territory need to be reminded every few seconds that he is still around? Is it because he simply enjoys keeping the neighbors up all night?

Is he showing off his prowess or having some kind of dog-world conversation with the mutt down the street? I think all of these things could be factors in the frequency of barking, but I suspect the primary reason is a show of persistence.

The message we get from the barking dog is “I am here, I am formidable, I am not going anywhere, so keep your distance.”

In the workplace, if a manager sends a signal, “I am here, I am formidable, I am not going anywhere, so keep your distance,” the workforce is going to get the message and comply.

Unfortunately with just compliance, group performance and morale are going to be awful, but the decibel level will at least keep everyone awake.

When a dog wags its tail, that is a genuine sign of happiness and affection. You can observe the rate of wagging and determine the extent of the dog’s glee.

Sometimes the wag is slow, which indicates everything is okay, and life is good. When you come home at night and the dog is all excited to see you, most likely the wag is more of a blur, and it seems to come from way up in the spine area.

The wag indicates, “I love you, I am glad you are here, you are a good person to me, and will you take me for a walk?”

Dogs are incredibly loyal, even beyond human reason. For example, I am reminded of the picture of a Labrador Retriever lying next to the coffin of his master who was killed in Afghanistan. The dog refused to leave the area.

Even when a dog is not treated well, it does not become critical or judgmental. The wag is not withheld because the dog had a bad day. The dog looks for the good and appreciates it. The dog is ever hopeful, ever optimistic, ever grateful. The wag is still there unless the dog is seriously sick. It is amazing.

A manager who wags more and barks less gets more cooperation. Life is better for people working for this manager, and they simply perform better.

Showing appreciation through good reinforcement is the more enlightened way to manage, yet we still see many managers barking as their main communication with people. Look for the good in people, and appreciate it. Try to modify your bark to wag ratio and see if you get better results over time.


Changing the Trajectory of Trust

cometIn most organizations the level of trust is something that needs improvement at all levels. As a consultant, I am rarely called into an organization where the CEO tells me, “We are in excellent shape here. I can think of no area where any improvement is needed.”

Usually there is a rather long list of things that are broken, and the top leaders want me to reach into my medicine bag and pluck out a miracle that can be applied in a two hour workshop for the supervisors and managers that will produce a remarkable cure.

The dilemma for me is not in finding out what is wrong, but in getting the top brass to recognize their role in creating the problems they sincerely want me to fix.

It is a rare CEO who will tell me, “Things are in very bad shape here and you are looking at the source of most of these problems.” I have actually met a few leaders who are smart enough to think that way, but they are definitely in the minority.

Most leaders have a view that if you can only get “them” to do better, then most problems will vanish. In 98% of the cases “them” does not include “me.”

When trying to build a culture of higher trust, one analogy I like to use is trying to change the trajectory of a comet. The comet is made up of millions of particles that travel in a pattern so that it becomes recognizable.

We could change the trajectory of the comet to a higher orbit by changing the position of each particle in the tail.

It doesn’t take a rocket scientist to recognize that changing the trajectory of the comet’s head is a far more efficient route to a better orbit. Future particle movement will follow any alteration to the movement of the head.

So it is in any organization, it is the behaviors of the leaders that ultimately determine the level of trust throughout the entire organization.

The most effective combination I have found is where the top leaders insist on participating in the culture improvement effort rather than directing it to be done solely by an external consultant.

There is a role for the consultant in enabling the process, but it is a support role. The top leaders need to invest the time as teachers of a better culture of their own invention. The consultant has the time and experience to suggest certain tools that work and also allow the leaders to be participants in the learning process along with everybody else.

As the culture change takes hold, if the top leaders continue to reinforce higher trust actions and practice them daily, the momentum starts to change quickly. Once people see a genuine change starting at the top, they gladly participate in any training efforts to spread the trust-building tools throughout the organization.

You can actually observe the process accelerating as the percent of advocates grows. Once the head of the comet is heading for a higher orbit of trust, the pace of change picks up dramatically and before long the entire comet has been moved.
